Self hosted kanban task board for a software team

A small software team of four kept tasks in chats, notes and personal boards. As technical lead I built a shared, self hosted kanban board with realtime updates for everyone and a library for the docs.

In short

The team got one board where everyone sees the same tasks in real time, with columns from idea to done. A 596 line roadmap became a clickable map with 395 nodes, meeting notes became tasks per person, and the docs library was packaged so well it has been reused three times.

The starting point

Every developer had their own version of the truth. Cards were in a different order for each person, tasks were forgotten between meetings, and documentation was scattered across chats and files.

What I built

  1. One board for everyone. An API with Node.js, PostgreSQL and WebSocket that merged everyone's local boards into one without losing anything.
  2. Realtime. When someone moves a card, everyone sees it instantly.
  3. Roadmap as a map. A 596 line roadmap became a clickable map with 395 nodes.
  4. From meeting to tasks. A meeting transcript was turned into tasks with an owner each.
  5. Docs library. A block editor, viewers for md, docx, pdf and xlsx, search and version history, packaged in Docker.
  6. AI coding workflow. Claude Code set up for the team with shared rules, four custom commands, a pre push check and pull requests.

The result

The team worked from one board with 100 tasks in May, and everyone saw the same changes in real time. The docs library has been reused three times in other projects. The board became the base for the guide to building your own task board.

Questions and answers

Why not just use Trello?

Trello suits many teams. A self hosted board pays off when data must stay on your own server, when the board connects to your systems and AI, or when the team wants exactly its own rules.

What does realtime mean here?

Changes go out to every open browser at once over WebSocket, so nobody has to reload to see what others did.

How did meeting notes become tasks?

A language model read the meeting transcript and drafted tasks with an owner. The technical lead reviewed the drafts before they went on the board.

Can I learn to build a kanban board like this?

Yes, see the task board guide and the guide for a team working in one repo.
